How do YOU run your clan?

Lately, I've been seeing some interesting threads, such as:
- Rank Point Promotion Structure
- How do YOU recruit in game
- Clan Leadership System




These got me inspired to ask some other important questions, not quite covered by the threads above.


I used to run a big and quite successful clan (not a famous or top 10 clan, but nevertheless successful), but as I had less time to dedicate to RuneScape, and/or as I lost motivation to play it (MTs, please), the clan started decaying.

Every time I'd take a break from the game, problems would arise.
I soon realized the clan and I had a symbiotic relationship and so I tried to fix it
- I've tried offsite forums, I've tried decentralization/splitting up tasks...but nothing worked out as well as I hoped.

And with time, as I grew up and the game went into a direction I didn't like,
I went from 25-50+ hours of gameplay in a week to 1-5. The clan suffered a lot.



But now I'm thinking: what else didn't I try?
What else can I try?
Surely in 2015 there are many useful programs or apps that didn't exist a few years ago. Surely in 2015 the game is different, the clan system is different and thus the clans have adapted and their management is not the same as it was.



Bearing that in mind, I have a set of questions.

Answer those you wish to answer/can answer. You're not only helping me, but anyone who reads this.

How do you get organized?

1.1) How do you fight bureaucracy?
E.G. What do you do in 1 step, that is usually done in 2?


1.2) What sort of apps/programs do you use to run the clan more efficiently?

1.3) What sort of clan-related statistics do you keep track of? And how?

1.4) If you use a points-based system, how do you sustain it?

1.4.1) How do you fill out all of the data?

1.4.1.2) How do you confirm who has been to which event? And what classifies as attending? The whole event? Half of it? Showing up at the end?

2.1.1) If so, what and how exactly do you share it?

How do you manage your relations with the rest of the clan?

3.1) Do you use official Clan Forums or Offsite Forums?

3.1.1) If the first - how do you surpass its many limitations?

4.1) How do you handle the Administrator rank?

4.1.1) Who do you give it to?
(specially for Avatar purposes)


4.1.2) How to trust temporary-Admins not to do any mischief within the CC
(kicking 2 clanmates with tons of XP, messing up the ranks, etc)


4.2) How do you handle a XP-based Ranking System?

4.2.1) How to get clanmembers to cap, attend events, etc if the only criteria is XP?

4.2.2) How do you reward your clanmates' activity, friendliness, effort, etc if the only criteria is XP?

4.2.3) How can you trust your ranks with powers
(seeing which guests join/leave, kicking guests, etc etc)
and TEMPORARY ADMIN if they only their rank based on XP?

4.3) How do you handle inactivity?

4.3.1) What is your definition of inactive?

4.3.2) How do you run inactivity sweeps?

4.3.3) What punishment do inactive players get? A kick? Temporary derank to Recruit?

4.4) Miscellaneous questions:

4.4.1) What do you use the Recruit rank for? Is it for inactive players? For new-comers? For muting purposes?

4.4.1.1) Do you feel like you lose some ranking system diversity by forcing the Recruit rank to only be meant for these cases, as if it's not even an actual rank?

4.4.2) How do you handle Meetings / Clan Councils / Voting sessions? How to make sure everyone gets their say and vote, despite timezones?

4.4.3) If you use a points-based Ranking System, how can you know people won't lie in threads such as ''Post if you capped''?

While probably not as helpful as you might be looking for, there are management theories that could be a simple solution to your question, and that is there wasn't anything you could do. Some clans run on the leadership and (somewhat) innovativeness of a figurehead that commands the values and control over everything else. Typically, when the roles are passed over, people will doubt them unless they managed to show a similar or better capacity to run it.

OR, you could relegate some powerto another person (or people) with enought leadership to take care of the clan.

Honestly, I'm a pretty relaxed leader. I make sure everyone knows the rules, and that my chat moderators enforce said rules, but beyond that, users are pretty free to do whatever. In chat, I try to just be another clan-mate, as I was before I took over leadership. As my clan *is* a lore clan, we're mostly a social clan however, so our events aren't mandatory and aren't super frequent either. I myself have even had issues with off-site forums, in that Jagex gives us as leaders no tools to let our members know about them. As such, less than 1/4th of my clan knows about them or even cares about them, so I've not done as much as I'd like.

The clan's advancement system is fairly simple too. Depending on your time within the clan and your activity within the community as a whole, you get bumped up. Admin rank is a purely Clan Avatar and Battlefield rank, and you'll be given it if you request it and have been a good person :P It used to be tied to Citadel capping, but after upkeep was made super easy, I decided not to bother requiring it. We reserve our Recruit rank as a "mute" rank for now, while patiently waiting for the ability to mute someone without removing them from the clan.

Regarding my moderation team, we use a few simple things. We have a small Skype chat where we can get in touch with each other in case someone major happens, and we can also discuss the rules, users, or just talk. We also have a user-spreadsheet where we keep track of users that have broken rules. It's very simple to use.

Anyone wishing to join the clan simply has to fill out an application on our recruitment thread in the recruitment forums, and after reading an application, we'll accept and deny it. After being accepted, we ask a user to simply message any of the clan leaders or overseers so they can be added to the clan. Also very simple.

Overall, I and my team exist to be mediators for discussion rather than "rulers" for a clan chat. It's worked well for a social guild!

I feel like I am one with OP. :p

I am the exact same way, I run .. or ran.. a clan of 300 but have become extremely inactive. I went from playing 16-18 hours a day, every day for almost a year 1/2 to not playing even an hour a week anymore.

As I became inactive, the clan has started to "decay". I am the original owner and founder of my clan, we started with just the original 5 who all became inactive after week 1 or 2. I carried us on with my clannies to 300+ members before really becoming inactive... and now I only care for my clan on RS, nothing else about RS.. I feel as if I've put too much time in to let it die.

I know the solution to my problem, but the solution is difficult to achieve. That is, I, and likely, you, need to find a group of active and capable admin to take over all of your roles in the clan and delegate one person deputy owner to be acting owner. That is extremely more difficult to achieve than it sounds, at least for me and my clan. I have had so much trouble finding people who meet these 4 basic requirements for my consideration:

Active
Helpful
Willing
Friendly

The two biggest culprits are active and willing, but sometimes the helpfulness is not there, nor the friendly, per se.. Not up to my standards.
